What it looks like

An enquiry lands on Tuesday. Someone reads it, works out what the customer actually means, checks two things with a supplier, and sends a number back on Friday. By then a competitor has already answered.

You’ve tried a price list. It covers the simple half and falls apart on everything else, so the awkward ones come back to you anyway.

What it actually is

Your pricing has rules in it, and the rules live in one person. That’s not a process problem you can staff your way out of. Hire someone and you have two people holding the same undocumented logic, slightly differently.

The tell is what happens before you can answer: if you have to work out what the customer needs from what they described, no price list will ever cover it. That’s a configurator, not a catalogue.

What it takes

The rules get written down as rules — which combinations are possible, what each one costs, what rules out what. Then the customer drives them instead of you.

Most of the work is the extraction, not the interface. Expect to spend the first stretch answering "and what happens if" until the awkward cases stop appearing.

Quantity breaks, finishing rules, options that withdraw when they stop being possible. Same machinery, different trade.
